Leading in the AI era means being able to out-human the competition. The leaders who win in this new era won’t be the ones who out-automate or have the smartest algorithms. According to leadership advisor and author Ernesto Gomez, they’ll be the ones who out-human everyone else. 

In this episode of the Build a Vibrant Culture Podcast, Nicole Greer sits down with Gomez, author of The Soul Edge: Leading at the Human Frontier in the Age of Intelligence, to unpack a practical framework for leading people, not just projects, in the age of AI.

Leading in the AI Era: Performance models

For decades, business ran on what Gomez calls extractive performance, which includes control systems, benchmarks, and a lot of pressure, layered on top of proprietary know-how that made a company win. It worked, he says, for a century. But two things have changed. First, that proprietary knowledge is getting commoditized. AI gives every competitor access to roughly the same intelligence. Second, the extractive model has a cost. Control and pressure wear people down, and Gomez points to Gallup’s 2026 workplace survey, which found disengagement climbing back to pandemic-era levels. It’s now spreading beyond frontline employees into middle managers and senior leaders.

Now, leading in the AI era means calling upon regenerative performance. It’s leading in a way that renews people instead of squeezing them, the way you’d squeeze a lemon, until there’s nothing left.

The Five-Part Path to Human Capacity

Gomez’s framework for leading in the AI era is soul-based regenerative leadership. It’s based on five building blocks: Awareness, skills, mindset, soul signature, and connecting to a higher field. Awareness comes first, and he calls it the most important skill of the leading in the AI era. It’s the ability to step back from the task at hand and ask what’s actually happening, and whether it’s still valuable. Skills and mindset follow, echoing Mihaly Csikszentmihalyi’s research on flow and the idea that belief systems need regular re-engineering. The final two steps are what set Gomez’s framework apart from a standard leadership model.

Finding Your Soul Signature

Gomez says roughly 90 percent of people can’t answer big, abstract questions like “what’s my purpose.” He starts smaller. He asks people to think back over the last two weeks and identify a day that felt genuinely great, then asks what they were doing. He says that if you do that enough times, a pattern emerges. Three to six recurring qualities, like serving others or connecting with people, that make up what he calls a soul signature. The fifth step, connecting to a higher field, is Gomez’s term for the eureka moments that show up in the shower or on a drive. He calls it “epiphanies on demand,” and argues it’s a practical part of performance, not a soft one.

Leading in the AI era: Become a Steward, not a hero

Gomez references the HBR-adjacent book Why Should Anybody Be Led By You?, by Rob Goffee, and reframes its central question for leading in the AI era. In the past, the answer was often “because I provide results.” But now that AI can match or beat most leaders on raw information and experience, that answer doesn’t hold. What people say instead, Gomez has found, is that they follow leaders who help them become better and achieve their own goals. That shift, he argues, turns the leader from a hero who has all the answers into a steward who helps a team find its own path forward.

Out-Human, Don’t Out-Automate

Gomez’s central argument is that organizations competing on the same algorithms will not find an edge there, because their competitors have access to the same tools. The edge is human. He encourages leaders to simplify how they lead (what he calls the leadership diamond, choosing between pushing or pulling, and between playing to your signature strengths or the opposite, depending on what the moment calls for) and to resist the instinct to do more with less, which he says only produces less with less over time. Citing Clay Christensen’s The Innovator’s Dilemma, Gomez warns that the “logical” response to pressure, cutting training, cutting marketing, playing defense, is often exactly what leaves an organization unable to adapt when change arrives. His advice: start small. Pick one problematic area of the business, pilot the regenerative approach there, and see what happens.
